Digital Transformation Consulting
Guide your organization through digital transformation with strategic planning, technology selection, and change management
Overview
Most Swiss mid-market and enterprise leaders we meet are not short on transformation ambition. They are short on a credible plan to execute it without stalling operations or burning trust with their teams. The brief is usually some combination of legacy ERP that nobody wants to touch, three or four parallel digital initiatives that have lost their sponsor, a board that wants AI on the roadmap by next quarter, and an IT estate that was never designed for the speed of change now expected. AETHER Digital exists to convert that pressure into a sequenced, defensible programme of work.
The failure mode we see repeatedly is not technical. It is structural. Big-bang transformation programmes assume the organisation will absorb change at the rate consultants can produce slides. Pure tooling rollouts assume that buying a platform is the same as adopting one. Agency-led website projects assume that customer experience can be rebuilt without touching the back office. Each of these approaches fails the same way: the new system goes live, the old one keeps running in parallel, and the value never lands. A credible transformation engagement has to start by accepting that change capacity is the binding constraint, not budget or technology.
Our methodology is a four-lens audit followed by sequenced execution. The four lenses are strategy alignment, technology and data architecture, operating model, and customer experience. We run each lens in parallel during the first six to eight weeks, with a small joint team of AETHER consultants and your senior staff. Outputs are concrete: a documented current-state map, a target architecture, a quantified gap list, and a phased roadmap with named owners. We refuse to deliver a strategy deck that cannot be executed by the people who attended the workshops. If you want a deeper view of the audit lens, see our digital audit and growth roadmap service.
Execution then runs in three-month delivery waves with a clear thesis per wave and explicit go/no-go gates. Wave one always targets a measurable operational pain — typically a process automation or a single customer-facing journey — to build organisational confidence. Waves two and three layer in platform consolidation, data foundations, and AI augmentation. We work alongside your internal product, IT, and operations leads, never around them. Where capability gaps appear, we either second senior AETHER staff or help you hire. The goal is that, by month twelve, the transformation belongs to your team and not to us.
On the technology side, we are deliberately framework-pluralist. For strategy and architecture work we use TOGAF-influenced capability mapping, Wardley mapping for evolutionary positioning, and a lightweight Jobs-to-be-Done frame for customer experience. For data and AI readiness we assess data lineage, contract boundaries, and model-risk exposure before any vendor commitment. On the build side we partner with your existing Microsoft, AWS, or Google estate rather than imposing a stack. Where new capability is needed — bespoke applications, AI augmentation, or commerce platforms — we either build it ourselves through our custom SaaS development practice or specify it tightly enough that your chosen vendor cannot drift. For the technology roadmap layer specifically, our technology strategy and architecture service goes into more depth.
Pricing is transparent and proportional. A four-lens audit and roadmap engagement runs CHF 45,000 to CHF 95,000 over six to ten weeks, depending on organisation size and IT estate complexity. Execution-phase advisory is typically structured as a fixed monthly retainer of CHF 12,000 to CHF 35,000, with named senior consultants and a written scope per wave. Implementation work — when we deliver software directly — is quoted separately, usually fixed-price per wave. We do not bill in hidden hours. Every engagement starts with a written statement of work, a fixed timeline, and a defined exit point. If we cannot quote you a sensible range on a thirty-minute call, the engagement probably is not ready to start.
The ROI math we hold ourselves to is simple. For every CHF spent on advisory, we target CHF 4 to CHF 8 of measurable annual benefit within eighteen months — typically through process cost reduction, customer-acquisition efficiency, or revenue uplift from new digital channels. We document the assumed benefit in the wave-one charter and report against it quarterly. If the numbers slip, we re-scope rather than continue billing against an outdated thesis. Clients can and do cancel quarterly. Almost none have.
One recent example illustrates how the methodology lands in practice. A Swiss specialty retailer migrated from a legacy catalogue site to a fully AI-augmented commerce platform. The old stack required manual product specification by category managers and a small team of technical sales staff handling pre-purchase questions by phone. We ran the four-lens audit, identified product discovery and pre-sales support as the highest-leverage automation candidates, and sequenced a twelve-month build. The AI now handles product specification matching, dynamic pricing recommendations, and conversational product discovery directly on the site. Outcome: faster purchase decisions for customers, materially reduced support load on the in-house team, and a modernised operating model that the retailer's leadership now uses as a template for adjacent business units. The full AI integration component is documented under our AI integration consulting service.
Swiss leaders evaluating partners typically face three real options. In-house transformation offices are credible when you have the senior talent already, but they struggle with pace and with breaking internal political deadlocks. Big-4 consultancies bring brand reassurance and large benches but tend to produce strategy artefacts that outlast their authors and engagements that scale headcount faster than outcomes. AETHER sits deliberately in the middle: senior-only delivery teams, fixed scope, embedded execution, and the engineering capability to build what we recommend. We are smaller than the global firms by design. That is the point.
A second axis worth naming directly: governance. Most failed transformation programmes did not lack a strategy document. They lacked a decision-rights model that survived contact with the first hard trade-off. Our engagements install a lightweight governance pattern up front: a steering group meeting fortnightly, written wave charters that act as the standing reference, and a single accountable executive sponsor on the client side who can unblock decisions in days rather than weeks. We also document what we will not do — the explicit out-of-scope list — to prevent the slow scope creep that kills momentum in month seven of every long programme.
Data and AI readiness deserve a separate note because the failure modes are subtler. A useful rule of thumb: if your master data is not trustworthy today, AI will only make the unreliability faster and more confident. We assess data quality, ownership, and contract boundaries before any AI use case is committed to a roadmap. Where data foundations are weak, we sequence a focused remediation wave first. Where they are strong, we move directly to high-leverage AI integration — typically beginning with internal decision support before exposing AI to external customers. This sequencing has consistently outperformed the reverse pattern of front-loading customer-facing AI on shaky data.
If any of the above resonates, the next step is a thirty-minute conversation with our founder. We will not pitch. We will ask what is actually on the board's agenda this quarter, what has been tried, and what is blocked. If we are the right partner, we will say so and propose a scoped audit. If we are not, we will say that too and point you somewhere useful. Frequently Asked Questions
What is the typical scope of an AETHER digital transformation engagement?
Engagements range from a focused six-week audit and roadmap to a multi-year programme covering strategy, architecture, and execution across business units. Most clients begin with the four-lens audit, then commit to one or more three-month delivery waves once the roadmap is validated.
How long does a full transformation programme take?
The audit and roadmap take six to ten weeks. A meaningful first delivery wave runs three months. Most clients reach a stable, measurably improved operating posture within twelve to eighteen months. We do not believe in five-year transformation programmes - they outlive their sponsors and their assumptions.
What does the engagement actually cost?
An audit and roadmap engagement is CHF 45,000 to CHF 95,000 fixed price. Execution-phase advisory retainers run CHF 12,000 to CHF 35,000 per month for senior staff. Implementation work is quoted separately as fixed-price per wave. Pricing is documented before any work starts and there are no hidden hours.
How do you integrate with our existing IT estate and incumbent vendors?
We are vendor-pluralist by design. We work with your existing Microsoft, AWS, Google, SAP, Microsoft Dynamics, or hybrid environment. Where incumbent vendors are doing good work, we leverage them. Where they are not, we say so directly and propose alternatives. We do not earn referral fees from any platform vendor.
Where does the data sit and how is data sovereignty handled?
Swiss data residency is the default. We architect for hosting in Swiss or EU regions and document the data flows explicitly. For regulated clients (financial services, healthcare, public sector) we follow FINMA, FADP, and sector-specific requirements. We never move client data to consumer AI APIs without an explicit, documented decision.
How do you handle change management and adoption?
Change capacity is the binding constraint in every transformation we run. We size waves to absorption, not to ambition. Each wave includes stakeholder communication, training, change champions, and a measured adoption KPI. We escalate adoption risk early - usually before it shows up in usage data.
What happens after the strategy phase - do you also implement?
Yes. AETHER Digital has in-house engineering capability and can implement directly through our applications, AI, and commerce practices. For specialised work outside our scope, we manage third-party vendors against the documented architecture. Either way, you have one accountable partner from strategy through go-live.
How do you measure success and report on outcomes?
Each wave has a written charter with quantified business outcomes - revenue uplift, cost reduction, cycle-time improvement, or customer satisfaction. We report quarterly against those numbers in plain language. If the thesis is failing, we re-scope rather than continue billing against an outdated plan.
Can we cancel or pause the engagement?
Yes. Advisory retainers are quarterly with a thirty-day notice period. Implementation contracts are scoped per wave. There are no multi-year lock-ins. Almost no clients exercise the cancellation right - the engagement is structured so the next wave is genuinely earned.
How does AETHER compare to a Big-4 consultancy or an in-house transformation team?
Big-4 firms bring brand reassurance and large benches but tend to scale headcount faster than outcomes. In-house teams know the politics but often lack the pace and the technical depth. AETHER is deliberately smaller, senior-only, and bring engineering capability to build what we recommend. The trade-off is brand size for execution density.
